    We mapped seven user journeys—athlete, team manager, sport official, accommodation administrator, event administrator, media user, and public viewer—ensuring each had a clear, friction-free path through their specific platform functions, tailored to their roles, needs, and real-time tasks.

    Officials and athletes access the platform via tablets and phones across venues with inconsistent connectivity. We implemented progressive loading and offline-capable features for critical workflows, ensuring reliable performance and uninterrupted usage when network conditions are weak or unstable.

    A shared component library standardized every form, table, modal, and status indicator across all six platform modules, cutting development time by 40% while ensuring fully consistent, identical interface behavior regardless of the module a user interacts with seamlessly.

  • Usability Testing & Iteration

    We conducted rigorous pre-event simulation testing, replicating peak concurrent loads, intentional data conflicts, and complex edge-case eligibility scenarios, identifying and resolving every potential failure point in advance to ensure a stable, seamless, and risk-free system performance before go-live.

Government event infrastructure demands zero failure. Our approach relied on rigorous preparation, modular engineering, and real-world stress testing—not assumptions or optimism.

Step 1

Research & Discovery

We embedded with Khelo India operations team for months, mapping workflows, reviewing incidents, and interviewing stakeholders. We identified twelve critical risks and designed a platform architecture to eliminate them, grounded in operational intelligence.

Step 2

Strategy & Experience Planning

Based on research, we defined a platform strategy three non-negotiables: data integrity (error-free scores and registrations), system continuity (zero downtime during events), and role clarity (clear user permissions), guiding design and engineering decisions.

Step 3

UX/UI Design & Prototyping

We designed role-specific dashboards showing only relevant data and actions for each user. Athlete portals displayed schedules and results, officials had live scoring, administrators saw cross-module operations, with strict access control across roles.

Step 4

Development & Optimization

The backend was designed for horizontal scalability, enabling real-time server expansion as user load grew. Database queries were optimized for sub-100ms responses, while WebSocket-based score synchronisation eliminated delays caused by traditional polling methods.

Step 5

Testing & Continuous Improvement

Three weeks pre-event, we simulated 4,000 athletes, 200 simultaneous submissions, and 50 admins, resolving all key performance and data issues. Post-event logs and feedback shaped the platform roadmap for future Khelo India editions.

When Khelo India went live, the platform handled 4,000 athlete registrations, real-time scoring across disciplines, large-scale accommodation assignments, and nationwide result access. There were no critical failures or data inconsistencies. Administrators transitioned from spreadsheets to a single, authoritative system, gaining complete operational control as the technology worked flawlessly in the background.
